CTO 30-Second Mindset Shift: Your Transformation Isn’t Slow — It’s Ambiguous

If your digital transformation feels stuck, ask this: Is it pressure... or undefined decision rights?

The strategy seemed large in January. Move to a new platform. Update system architecture. Upgrade automation. Everyone was on board in theory.

By the end of February, less progress had been made... Too many meetings. Too many approvals. Too many forced escalations. Leaders blamed "market pressures" or "lack of resources." The real cause of the problem was that no one was asking each other tough questions, such as Who ultimately has the final decision?  What are the acceptable levels of risk? What are the non-negotiables (hard-line decisions)? As time went on, managers became increasingly gun-shy about making any decisions and because of their hesitation, there were continual small delays in execution, resulting in a cumulative effect.

Reset the CTO's Clarity:

1. Make decision rights clear
Unclear authorities lead to repeated escalations of decisions; clearly document the decision owner, then tell everyone!

2. Quantify acceptable risk
Clearly define the limits for acceptable risks, such as the period of executive approval to go offline, acceptable downtime, etc. Once the teams know the limits for risk-related decisions, they will be more confident in making those decisions.

3. State non-negotiable items
Which standards cannot be compromised? - i.e., architectural principles, security posture, performance baseline, etc.

4. Stop redoing the same thing over and over (i.e., fix the problem at the source; stop fixing only the symptoms)

5. Change oversight to create alignment between the teams... the more controlled the process creates more friction, the clearer the boundaries, the quicker work gets done.

Transformation accelerates with the removal of ambiguity.

💡Key Takeaway: 

There is no link between speed and optimism. Having defined authority and established guardrails cannot determine the speed of one's work or its effectiveness.

Once the work's ambiguity is resolved, transformation will regain momentum.
